Gap: Photo-segmentation implementation landed in dirty working tree, no review trail

What happened (2026-07-29)

The tasker-worker wrote 19 files (10 source + 9 test) to /home/b/Projects/easystitch/src/segmentation/ and /tests/segmentation/ between 13:58 and 14:13 local time. The kanban cards are marked done. But:

  • No git commit — git -C /home/b/Projects/easystitch log --since=4.hours shows zero commits in the window
  • No PR — no branch, no push
  • No Forgejo issues filed — the issue system has no record of any of this work
  • Dirty tree — git status shows these as untracked/modified files
  • No review-required handoff — per kanban-worker skill, this should have been a block(review-required: ...) not complete

Impact

Anyone running git clone and pytest on the easystitch repo today does NOT get the segmentation pipeline. The work only exists on this one machine's working tree, untracked.

The kanban shows "done" but Forgejo shows nothing. That's the dual-state problem the skill warns about:

"If you mark a kanban card done while the underlying Forgejo issue stays open, you've created the dual-state problem in reverse."

What needs to happen

  1. Decide: keep the work or back it out?
  2. If keep: open a real Forgejo issue tracking this work, commit to a branch, push for review, run the kilo-gsd-runner gate process
  3. If back out: revert the dirty files, re-open the Vikunja tasks as blocked with proper routing instructions

Files in the dirty tree

src/segmentation/auto_classify.py (3865b)
src/segmentation/edge_snap.py (3665b)
src/segmentation/felzenszwalb_seg.py (975b)
src/segmentation/gradient_detect.py (4402b)
src/segmentation/__init__.py (2056b)
src/segmentation/mapper.py (5538b)
src/segmentation/mode_router.py (13885b)
src/segmentation/outline_extract.py (6790b)
src/segmentation/palette_alloc.py (2501b)
src/segmentation/saliency.py (1898b)
src/segmentation/_types.py (3467b)
tests/segmentation/test_*.py (9 files)

Evidence

  • Kanban cards: t_fb25b6b9, t_7e4bf156, t_fe3f8f50, t_1533d9e9, t_ff5ac64d (all on tasker board)
  • Vikunja tasks: 59-63 on project 3 (org_mode), all marked done
  • /home/b/Projects/easystitch/.git working tree dirty as of 2026-07-29 14:23 local
  • Forgejo issues #104 and #105 (photo-to-embroidery with max_colors) predate this work and are unrelated

Recovery in progress (t_218724de): decided to KEEP the photo-segmentation work after verifying it.

  • 136 tests pass (95 in committed scope: 71 unit + 24 e2e; 41 in the out-of-scope raster variant)
  • Implementation covers all 4 scope items from docs/photo-segmentation-design-state.md
  • Deps already declared in pyproject.toml — no new dependencies

Opened #112 as the tracking issue (feature-request label only — deliberately NOT triage-approved because the repo is lint-held by #111 and kilo would re-implement from scratch).
Committed to photo-segmentation/t_218724de (4709f09) and pushed.

Out-of-scope leftovers flagged in #112 for decision: src/raster/photo_segmentation.py + tests/test_photo_segmentation.py (redundant earlier variant) and hermes-verify-e2e.py (scratch).

Also noted: tests/test_gradient_pattern_fill.py (tracked) imports src.svg_parser.fill_resolver, which only exists in stash@{0} — pre-existing baseline breakage from kilo #103's run, unrelated to this recovery.

QA REOPEN (false-positive sweep 2026-08-04T04:34Z)

This issue was closed by the 2026-08-04T04:34:58Z reconciliation sweep, but the photo-segmentation fix has not yet landed on main.

Evidence (verified at 2026-08-04T05:51Z against live Forgejo API):

  • Main branch tip: 5baf0e5 — Merge PR #113 (lint cleanup #111). Photo-segmentation NOT merged.
  • PR #114 (feat(#112): photo segmentation pipeline) is still OPEN, merged_at: null, head=photo-segmentation/t_218724de, mergeable=true.
  • The fix DOES exist properly committed: commit 4709f09 "feat(#112): photo segmentation pipeline — modular package + tests" on branch photo-segmentation/t_218724de. 11 files in src/segmentation/, 9 in tests/segmentation/, plus tests/e2e/test_photo_segmentation_e2e.py and photo fixtures. Recovery from the dirty tree is properly done.
  • On-disk at /home/b/Projects/easystitch on branch photo-segmentation/t_218724de: ruff clean on src/segmentation/ + tests/segmentation/ + tests/e2e/ (89 tests collected across the new scope). The 3 ruff check . errors are all in tests/test_gradient_pattern_fill.py — the pre-existing circular-import test file, unrelated to #109.
  • Original 2026-07-31 recovery comment 49321 explicitly said "Recovery in progress" and deliberately kept the work NOT triage-approved pending merge.

Action: #109 reopened. Closing this issue should happen only after PR #114 actually merges to main. The sweep's automated close was premature.

QA REOPEN (false-positive close at 2026-08-04T14:30:24Z — verified by t_e6a57824)

Issue #109 was reopened earlier today (comment #50037 at 2026-08-04T08:52Z) after the 04:34 reconciliation sweep falsely closed it. The reopen comment explicitly set the close criterion: "Closing this issue should happen only after PR #114 actually merges to main."

The issue is now closed again at 2026-08-04T14:30:24Z (just ~98 minutes before this comment) with closed_by: null, state_reason: null, and no follow-up comment explaining the new close. The reconciliation sweep pattern is repeating.

Evidence (verified against live Forgejo API at ~2026-08-04T16:11Z)

  • Main branch tip: 5baf0e5a from 2026-07-31T05:25:10Z — "Merge pull request 'fix(lint): resolve ruff errors so ruff check . exits 0 (#111)' (#113) from lint-cleanup/easystitch". Photo-segmentation is NOT merged.
  • PR #114 feat(#112): photo segmentation pipeline — modular package + tests — state: open, merged: false, merged_at: null, head: photo-segmentation/t_218724de, base: main, mergeable: true, updated_at: 2026-08-04T08:52:12Z. The PR has not been touched on the Forgejo side since the QA reopen.
  • The photo-segmentation fix IS properly committed on the topic branch: 4709f09e "feat(#112): photo segmentation pipeline — modular package + tests" on branch photo-segmentation/t_218724de. 39 files changed, +3411/-356 — 11 files in src/segmentation/, 9 in tests/segmentation/, plus tests/e2e/test_photo_segmentation_e2e.py and 6 photo fixtures under tests/fixtures/photos/. Local working tree at /home/b/Projects/easystitch is checked out on this branch.
  • git log 5baf0e5..4709f09 = exactly 1 commit ahead of main. The fix is ready but not merged.

Why this is QA FAIL not PASS

Per comment #50037's close criterion and per the kanban-worker skill ("Never mark a card done without live end-to-end verification on the authority. Forgejo is the source of truth..."), #109 staying closed without #114 merged to main is the dual-state problem in reverse. The 14:30 close was triggered without a corresponding merged commit on main.

Action

Reopening #109. Closing should happen only after PR #114 actually merges to main, ideally via a merge commit on 5baf0e5.. or a squash-merge referencing #109 / #112. If the close was an intentional administrative state change (e.g., the issue is being retired in favor of #112), please add a comment documenting that, mark #109 as a duplicate of #112, and reference #114 explicitly so the QA reconciliation sweep knows not to auto-reopen next round.

This issue will need to be reopened on every reconciliation sweep tick until PR #114 is actually merged. See related QA failures t_8d565c0b (mesh-seed#255), t_84a3288c (hermes-config#14) for the same false-close pattern.
