Summary

During skills/tooling implementation we identified security concerns in remote bootstrap/deploy flows that must be prioritized before production rollout.

Affected Areas

  • tools/mesh_node_deployer/tool.py
  • tools/mesh_ssh_bootstrap/tool.py
  • capabilities/_muscle/node_provision/run.py
  • Skill execution path (runtime/skill_executor.py) where mutating deploy skills are invoked

Priority Concerns

  1. SSH trust weakening

    • StrictHostKeyChecking=no currently disables host verification.
    • Risk: MITM and host impersonation.
  2. Unpinned bootstrap source

    • Deploy logic allows repo/branch drift and does not pin signed commit hash.
    • Risk: supply chain compromise.
  3. Input-to-command interpolation risk

    • Some deploy commands are string-composed and sent to remote shell.
    • Risk: command injection if input constraints regress.
  4. Overly broad execution permissions

    • Deploy tools can run mutating operations without champion-only gate enforced globally.
    • Risk: unproven skill executes destructive operations.
  5. Script upload/execute integrity gap

    • Uploaded bootstrap script not integrity-verified (hash/signature) on remote host before execution.
    • Risk: tampering in transit/session compromise.
  6. Credential handling review needed

    • SSH key path and deployment params flow through intent payload.
    • Risk: secret exposure in logs/ledger if not redacted.

Required Investigation / Mitigations

  • Enforce host key pinning (known_hosts management), remove insecure SSH defaults.
  • Require pinned commit SHA or signed release artifact for bootstrap.
  • Replace raw shell composition with parameterized, allowlisted command templates.
  • Enforce champion-only execution for mutating deploy skills in production profile.
  • Add bootstrap script integrity verification (checksum/signature) prior to execution.
  • Add secret redaction policy for skill inputs/outputs persisted to ledger.
  • Add security test suite: MITM simulation, command injection probes, payload fuzzing.

Blocker Policy

Production promotion for deploy skills should be blocked until this issue is resolved.

  • #45 Skills primitive implementation

Added deploy source pinning hardening (supply-chain integrity) on top of secrets work.

Implemented

  • tools/mesh_node_deployer/tool.py
    • added source pinning inputs: mesh_ref, expected_commit, strict_source_pin
    • when strict_source_pin=true, deployment fails unless expected_commit is provided
    • validates commit SHA format
    • adds verify_source step (checkout ref + verify HEAD commit)
  • tools/mesh_ssh_bootstrap/tool.py
    • same source pinning inputs and checks
    • bootstrap script now performs ref checkout + expected commit verification before install/start
  • capabilities/_muscle/node_provision/run.py
    • forwards mesh_ref, expected_commit, strict_source_pin to deploy skill inputs

Tests

  • Updated tests/unit/test_skill_runtime.py
    • strict pinning failure cases for node_deploy and ssh_deploy
  • Updated tests/unit/test_node_provision_skill_integration.py
    • verifies pinning fields are forwarded by node_provision

Validation run:

  • pytest tests/unit/test_skill_runtime.py tests/unit/test_node_provision_skill_integration.py tests/unit/test_secrets_manager.py tests/unit/test_skill_secrets_redaction.py
  • Result: 14 passed
  • ruff check and black --check on changed files: pass

      • strict_host_key_checking
      • require_known_hosts
    • defaults require_known_hosts=true for production profile

Next wave completed: strict skill-level secret policy enforcement + backend extensibility.

New enforcement in skill execution

  • runtime/skill_executor.py
    • loads skills/<id>/secrets_policy.yaml
    • enforces allowed_refs for provided secret refs
    • supports strict_secret_policy context mode to enforce required_refs
    • blocks with explicit reasons:
      • secret_ref_not_allowed
      • required_secret_ref_missing

Secrets backend extensibility

  • runtime/secrets_manager.py
    • added pluggable register_backend()
    • added optional backend adapters:
      • vault (VAULT_ADDR/VAULT_TOKEN)
      • aws (bootstrap adapter via AWS_SECRETS_JSON)
      • 1password (OP_CONNECT_HOST/OP_CONNECT_TOKEN)
    • existing env and file remain default options

Existing hardening context retained

  • strict host checking + known_hosts gating
  • source pinning (mesh_ref, expected_commit, strict_source_pin)
  • production defaults in node_provision for known_hosts + source pin

Tests

    • Result: 19 passed

Hygiene

  • ruff check on changed files: pass
  • black --check on changed files: pass

Next security wave completed: Memory scrubbing and non-bypassable production policy.

Delivered

  • Added SecretContext in runtime/secrets_manager.py
    • uses bytearray for resolved secrets
    • performs explicit zeroization of buffers on context exit
  • Tightened runtime/skill_executor.py
    • wraps entire resolution, execution, and redaction cycle in SecretContext
    • ensures resolved secret material is scrubbed from memory immediately after use
  • Hardened capabilities/_muscle/node_provision/run.py
    • implemented non-bypassable production security policy
    • if profile="production", then require_known_hosts, strict_source_pin, and strict_secret_policy are forced to True regardless of payload overrides.

Tests

  • Added test_node_provision_production_enforces_strict_policy_even_if_disabled_in_payload in tests/unit/test_node_provision_skill_integration.py
  • All security/skill tests passed (23 items)
  • Full hygiene check (ruff/black) passed.

Next Step

  • Execute real canary deployment validation to a target host using strict production profile settings.
  • I am ready to attempt this against Unstable.tail018ac4.ts.net but require an SSH key path or secret reference.
