Currently: diarization fails on first run with 'no token found.' Operator must visit HF, accept EULAs, create token, save it. We hit this exact gap in the smoke test on 2026-09-01.

What needs building:

On first run with --diarize, detect missing HF_TOKEN (or ~/.huggingface/token)
Print actionable error: visit the two model URLs, accept EULAs, create a Read token, save it
Provide a transcribe auth subcommand that walks the operator through setup interactively (using BrowserOS if available)

Why it matters: the whole reason we burned 20 minutes on the BrowserOS session was that this error message just said '401 Unauthorized.' The error needs to teach.
