No code yet, so README is the only artifact. Should include:

What this is (one paragraph)
The smoke test results from 2026-09-01 (table of: source | duration | transcribe time | words | outcome)
Quickstart (5 commands: install, accept EULAs, set token, run on a YouTube URL, see JSON output)
Feature matrix (what works now vs what's behind issues #1-11)
Hardware requirements (RTX 2060 worked, list of GPUs by VRAM tier)
The pyannote-gated model caveat (so future operators don't get blindsided)

Why: the smoke test proves the engine works. The README is the proof artifact until we have CI.
